Business Case: Project Justification and Organizational Strategy

Business Case: Project Justification and Organizational Strategy

PMBOK v8 Definition

A business case is a documented economic feasibility study used to establish validity of the benefits to be delivered by a portfolio component, program, or project. It lists the objectives and reasons for project initiation and helps measure project success at the end of the project against the project objectives. The business case is a project business document that is used throughout the project life cycle and may result in a go/no-go decision for the project.

Why It Matters for the Exam

This concept appears frequently in PMI exam questions about project initiation, governance, and business value alignment. Questions test your understanding that the business case is created before project initiation, is a business document (not a project document), and serves as the foundation for project authorization and success measurement throughout the project life cycle.

Key Points to Remember (for the exam)

  • Document Type: Business document (NOT a project document or component of the project management plan)
  • Timing: Developed prior to project initiation; referenced after project completion
  • Primary Purpose: Economic feasibility study to validate benefits of a portfolio component, program, or project
  • Decision Trigger: May result in a go/no-go decision for the project
  • Life Cycle Usage: Used before project initiation AND throughout the project life cycle
  • Success Measurement: Helps measure project success at the end against project objectives
  • Authorization Basis: Used as a basis for authorization of further project management activities

Typical PMI Exam Example

A company is considering launching a new software development project. The project sponsor asks the project manager to review a document that analyzes the expected costs, benefits, and risks of the proposed project to determine if it should proceed. What document is the sponsor referring to?

Answer: The business case

PMI Exam Traps

  • Trap: Confusing the business case with the project charter

    • Reality: Business case is developed before initiation (business document); project charter is developed during initiation (project document)
  • Trap: Thinking the business case is only used at the beginning of the project

    • Reality: The business case is used throughout the project life cycle and referenced after project completion
  • Trap: Considering the business case as part of the project management plan

    • Reality: Business case and benefits management plan are business documents, not components of the project management plan
  • Trap: Assuming the project manager always develops the business case

    • Reality: The business case may be developed by the project sponsor, PMO, portfolio steering committee, or another stakeholder group
